The line between a car company and a robotics company is officially gone.
For the past four years, BYD—China’s largest electric vehicle manufacturer—has been secretly developing a humanoid robot under the codename "Yao-Shun-Yu" (a nod to three legendary Chinese emperors). Operating quietly out of their 15th Business Unit since 2022, the project was finally confirmed by BYD Executive Vice President Li Ke, signaling a massive push into the rapidly emerging field of embodied AI.
Here is a breakdown of why BYD’s entry into the robotics race is a game-changer, and how they plan to take on international rivals.
Brains Meets Brawn
Building a humanoid robot is incredibly difficult because it requires mastery over both advanced software (AI) and complex hardware (actuators, sensors, and batteries). In a remarkably blunt assessment, Li Ke highlighted the current divide in global robotics:
"The fundamental challenge in this space is that China's robots lack a brain, while US robots have strong brains but weak limbs. BYD aims to produce robots that excel in both dimensions."
BYD actually has a unique structural advantage here. Because they already build millions of electric vehicles, they possess deep, in-house expertise in high-density batteries, precision electric motors, electronic integration, and autonomous driving algorithms (backed by a massive team of over 4,000 engineers). They don't need to invent a robotics hardware supply chain from scratch—they already own it.
The "Technology Fish Pond" Strategy
Instead of trying to do absolutely everything in-house, BYD is adopting a pragmatic, open-platform approach for Yao-Shun-Yu. This aligns with the company's famous "technology fish pond" strategy—developing cutting-edge technologies behind closed doors and releasing them only when market conditions are perfect.
Rather than hunting for external buyers right away, BYD plans to be its own biggest customer. These humanoid robots are slated to work factory shifts across BYD's sprawling manufacturing empire and act as store greeters across their global retail network. This captive demand gives BYD a guaranteed revenue pathway and a massive real-world testing environment that most robotics startups could only dream of.
An Escalating AI Arms Race
BYD is far from alone in this transition. The entire automotive industry is rapidly pivoting toward general-purpose robotics, realizing that self-driving cars and humanoid robots are essentially built on the exact same foundational technologies.
Tesla: Already mass-producing its Optimus Gen-3 robot, with dozens of units actively working in its Shanghai Gigafactory.
XPeng: Unveiled its "IRON" humanoid, with mass production scheduled for the end of 2026.
Li Auto: Developing its own internal bipedal project codenamed "Nexus."
